The Lemon Clarity Diagnostic

See the full picture.
Then act on it.

The signature engagement Lemon is known for. Validate your assumptions, uncover overlooked opportunities and pinpoint strategic drift—so you can focus product, market and commercial priorities where they’ll have the greatest impact on revenue, adoption and growth.

what it is

Our signature diagnostic,
built to find what you didn’t know you were missing.

The Lemon Clarity Diagnostic brings your strategy, your organization and your market into one connected view. It examines what’s working, what may be holding the business back and where there’s potential your current plan hasn’t captured.

The value comes from connecting those findings. An unmet customer need could point to a product opportunity. A misunderstood strength could change your positioning. Conflicting priorities could explain why a promising strategy isn’t delivering.

You leave with an evidence-backed view of the business and clear priorities for what to strengthen, change or pursue next.

Validate

The assumptions shaping your strategy.

Test whether the beliefs guiding your decisions hold up across leadership, teams, customers and buyers—and see where their understanding diverges.

Uncover

The opportunity hiding in plain sight.

Find unmet needs, underused strengths and product or market opportunities your current plan may be overlooking.

Prioritize

The changes with the greatest commercial impact.

Get clear on which alignment, product and positioning changes matter most—and where to focus first to improve adoption, retention and growth.

case in point

High-growth SaaS

Growth was hiding a $25M alignment problem.

Clarity Diagnostic + ICP Alignment

The situation. A high-growth SaaS company was investing in a target customer and market story that didn’t fully match where the product delivered value. Leadership needed to understand the commercial cost and where to correct course.

What we did. Examined the disconnect between the company’s intended ICP, messaging and market response. Connected the findings to revenue performance and spending to show where misalignment was affecting the business.

What changed. Within 90 days, surfaced $10M in lost revenue and $15M in misdirected spend—giving leadership clear priorities for realigning its ICP, messaging and investment.

what it surfaces

Six answers leadership rarely has at once.

Why it matters

Most strategies fail quietly. In the distance between the plan and the market: two leaders describe the direction differently, the roadmap and the commercial story drift apart, and win rates hold in one segment while collapsing in another.

This connects corporate direction, product choices, commercialization and customer evidence into one view — so the tradeoffs become explicit enough to act on.

How your strategy is actually landing

What leadership intends, how teams interpret it and what customers and buyers experience—and where those differences matter.

What drives customers to choose, stay or leave

The needs, expectations and tradeoffs shaping buying decisions, adoption, retention and expansion.

Where the next opportunity is hiding

Underused strengths, unmet needs and product, positioning or market opportunities your current plan may be overlooking.

What’s quietly holding growth back

Friction across product, go-to-market and customer experience that may be affecting revenue, adoption and momentum.

What your organization is ready to deliver

Where capabilities, competing priorities or readiness gaps—including AI readiness—could affect the strategy’s success.

Where your next investment will matter most

Which product, market and commercial priorities deserve resources now, what needs to happen first and what can wait.

case in point

Popular point solution · Series D

Validating the vision and gaining investor confidence before a $50M+ Series D.

Clarity Diagnostic + Innovation Program

The situation. An investment team wanted independent validation of a popular point solution’s vision, strategy and leadership team as part of a Series D round—and a clearer view of where further investment could create value.

What we did. Assessed leadership, strategy, product and market through a Clarity Diagnostic, paired with an innovation program involving customers and employees.

What changed. Validated the vision and strategy, uncovered opportunities for new lines of business and prioritized where funding should go—giving the investment group confidence in a $50M+ Series D. The work also surfaced team dynamics and product adjustments for leadership to address before they became larger obstacles.

What we examine

Your business. Your customers. The world around you.

We connect internal and external evidence across all five lenses to understand what’s working, where perspectives diverge and where the strongest opportunities lie.

Category movement, demand, timing and where the opportunity is opening or closing.

Who chooses, what job they are solving and why they buy, stay, expand or leave.

case in point

HRTech point solution · ~$300M revenue

A $1M marketing misalignment nearly cost the CRO his job.

Clarity Diagnostic + GTM Alignment

The situation. A new CMO had joined with an expanded budget, and marketing metrics looked exceptional. But sales were slowing, and the CRO and CMO blamed each other. With MQLs rising but qualified opportunities falling, the CRO’s role was at risk.

What we did. Spot-checked the sales process, interviewed the team and examined marketing performance and spend. We found that increased investment was driving more leads from outside the intended ICP—while qualified SQLs from the right ICP had fallen by more than 70% in six months.

What changed. More than $1M in less than a year had gone toward the wrong audience. The independent analysis gave the board and executive team a clearer basis for a decision: the CRO retained his role, and marketing spend was reassessed.

What you receive

Three things you can put in front of a board.

Executive Baseline Brief

Where the business actually stands in market and cross-functionally, in a form leadership, the board and investors can all work from.

Divergence Analysis

Exactly where the strategy, internal perceptions and market’s view separate, risk and innovation are surfaced and opportunity is hiding.

Action Roadmap

The prioritized product, market and commercial decisions to strengthen what's working, address the gaps and pursue new opportunities.

Investors run the Diagnostic across portfolio companies to give management and boards one shared baseline.

PE, VC, CVC & Strategic Investors

Your bottom quartile. A clearer path to value.

You know which companies are underperforming. The harder question is why—and where intervention will make the greatest difference. The Clarity Diagnostic connects internal and market evidence to give investors, boards and leadership teams a shared view of what’s holding each business back, what’s worth building on and where to act first.

  • Identify the causes of underperformance across strategy, product, market and execution
  • Prioritize the changes and investments with the greatest commercial potential
  • Establish a clear baseline for decisions and progress across the portfolio

got questions?

What leaders ask before they start.

How is this different from customer research?

Customer research tells you what customers say. Most strategy work starts from what your leadership believes. The Diagnostic puts the two side by side, along with what your teams understand and how the business is performing, and shows exactly where they part. Our research is built to surface what buyers actually decide and why, not just what they say.

Who do you talk to, and is it confidential?

Leadership and teams inside the business, and customers, buyers, prospects, partners and resellers outside it. The internal conversations are confidential, and what we hear from teams comes back as themes, not as quotes with names attached.

How long does it take, and what do you need from us?

Typically 4 to 6 weeks, and it’s a light lift for your team. We ask for a few hours in total—mostly at kickoff and when we share findings—plus your strategy and business materials, and introductions to customers if you want them in the research. We do the rest behind the scenes.

What do employees think about participating?

They love it. It’s presented as an innovation exercise, not another engagement survey. It’s remarkable how much surfaces that has been hidden by silos and job titles.

Do we have to work with Lemon afterward?

No. The Action Roadmap is yours to run. If you want a partner to carry it out, our strategy team can help.

Is it a one-time exercise?

It can be. Many teams use the first Diagnostic as a baseline and run it again later to measure what changed. Investors run it across portfolio companies so management and boards share one starting point.

Can we white-label the Diagnostic?

Yes. We partner with select agencies, fractional leaders and investment teams who run it in the background as they start an engagement, so they have a clear picture from day one.

Who is it for?

Executive teams making a decision that matters, and investment teams working with their portfolio companies. If product, marketing, sales and customer teams all describe the business differently, it’s a good fit.

the gap is the signal

You don't have to guess where the gap is.

A short conversation is enough to see whether the Clarity Diagnostic fits the moment your leadership team is facing.
