A slice of our work

What happens when you add a little Lemon.

Behind every engagement is a business with something to solve, change or pursue. Here’s a look at the questions we’ve tackled, the work we’ve done and what happened next.

HRTech · South America

The model said the market was there. Was the business?

Investor DD + Post-Close Value Creation

Investor Support

The situation. An institutional investor needed more than a market-size opinion. The decision depended on product strength, GTM readiness and leadership alignment.

What we did. Lemon evaluated acquisition targets, tested go-to-market risk and internal alignment during diligence, then stayed on after one of the largest investment rounds in the South American HCM market to shape product strategy, GTM readiness and global market identification.

What changedTwo acquisitions followed. 80% year-over-year revenue growth for five consecutive years.

02Global HCM Enterprise

Could the portfolio carry the next phase of growth?

Corporate Strategy + M&A

Strategy

The situation. A global enterprise needed to know whether its portfolio could support the next phase of growth—and where buy, build or partner choices created exposure.

What we did. Lemon evaluated the existing product set, more than 70 technology categories and the current buy, build or partner approach. Early customer and market signals surfaced a critical gap within weeks.

What changedSourced an acquisition target, built the business case and secured board alignment—impacting $1B in revenue retention and new business.

03Series D HRTech

Leadership thought price was losing deals. It wasn't.

Strategic Alignment + Market Strategy

Strategy

The situation. Investors were frustrated with growth. Leadership thought price was losing deals. The evidence pointed elsewhere: buyers did not understand what made the company meaningfully different.

What we did. Lemon tested the diagnosis against the market, reset category and ICP around what the product actually did, and rebuilt the messaging architecture.

What changedPipeline conversion improved significantly within two quarters.

04Mid-market SaaS

Three teams. Three ICPs. Revenue recovered in under six months.

Alignment + ICP / Product Strategy

Clarity Diagnostic

The situation. Product was focused on SMB, marketing and strategy on mid-market, and half the sales team on enterprise. Customer Success was hearing growing frustration, but its cause wasn’t clear.

What we did. Connected customer interviews, team perspectives and blind market research to identify where the company’s ICP, competitive frame and product direction had diverged.

What changedThe company aligned around a mid-market strategy, realigned its roadmap and GTM approach, and focused SKO enablement on the gaps. Revenue recovered in under six months, ahead of the 12-month recovery plan.

05Enterprise SaaS · US entry

A heavy US investment, and nothing moving.

Market Intelligence + Market Entry

Market Intelligence

The situation. A European platform had invested heavily in marketing, team and analyst relations without meaningful movement in the US market.

What we did. Buyer research identified a stronger ICP and entry position with previously unrealized whitespace. Lemon redesigned the GTM motion and aligned internal strategy to the evidence.

What changedPipeline conversion improved significantly within two quarters.

06Enterprise B2B technology

A dozen experts, a dozen opinions, one decision.

Market Intelligence + Analyst Synthesis

Market Intelligence

The situation. Close to a dozen analysts, influencers and advisors had weighed in on a major product decision. Their reads conflicted, and leadership was stuck.

What we did. We analyzed every input, then spoke with each party directly. The disagreement was about vocabulary, not the market — the same signal described four different ways.

What changedLeadership made the decision with one clear read instead of a dozen competing ones.

07SaaS · Product Growth

The product’s value wasn’t the value buyers saw.

Product Strategy + Market Positioning

Strategy

The situation. Internal confidence in the product wasn’t translating into growth. What teams believed made it valuable differed from what buyers understood, needed and were willing to pay for.

What we did. Identified the gaps between internal product beliefs and external buyer perceptions, aligned teams around the findings, and reshaped positioning and messaging to make the value clear.

What changedDrove 10–50% ARR growth across product lines by closing the gap between product strategy and buyer understanding.

08Global SaaS · ~$75M ARR

1,500 SKUs. A portfolio too complex to sell.

Portfolio Strategy + Commercial Simplification

Strategy

The situation. A global SaaS company had accumulated more than 1,500 SKUs. Portfolio complexity made it harder for teams to communicate the offering and for buyers to navigate their options.

What we did. Evaluated the portfolio, consolidated overlapping offerings and aligned product and commercial teams around a simpler structure—reducing more than 1,500 SKUs to 50.

What changedA clearer offering and 30% faster deal cycles.

09High-growth SaaS

Growth was hiding a $25M alignment problem.

Clarity Diagnostic + ICP Alignment

Clarity Diagnostic

The situation. A high-growth SaaS company was investing in a target customer and market story that didn’t fully match where the product delivered value. Leadership needed to understand the commercial cost and where to correct course.

What we did. Examined the disconnect between the company’s intended ICP, messaging and market response. Connected the findings to revenue performance and spending to show where misalignment was affecting the business.

What changedWithin 90 days, surfaced $10M in lost revenue and $15M in misdirected spend—giving leadership clear priorities for realigning its ICP, messaging and investment.

10International Technology · US Market Entry

A new market. Which parts of the story would travel?

Clarity Diagnostic + Market Entry

Clarity Diagnostic

The situation. An international technology company preparing to enter the US needed to understand where its positioning would resonate, which buyers to prioritize and where the strongest opportunities were.

What we did. Ran a diagnostic to test the positioning against US market expectations, refine the ICP and identify overlooked industry opportunities.

What changedA clearer US market position, a more focused target customer and new industry opportunities to guide market entry.

11B2B Technology · Rebrand + Market Entry

Plenty of evidence. No clear direction.

Data Synthesis + Positioning

Market Intelligence

The situation. A company had extensive data, research and analyst feedback, but needed to turn those inputs into a clear direction for its rebrand and market entry.

What we did. Synthesized the findings, refined the category and positioning, and identified the strongest supporting evidence for the company’s story.

What changedA clear direction for the rebrand and market entry, supported by specific findings the team could use across PR, marketing and sales.

12B2B Technology · Product Design

They built what customers asked for. The complaints continued.

Customer Focus Groups + Product Strategy

Market Intelligence

The situation. A company kept responding to customer feature requests, but the changes weren’t resolving the complaints. Something was getting lost between what customers asked for and what the product team understood.

What we did. Used customer focus groups to uncover the intent behind the requests, then worked with the product team to translate those needs into a clear product correction.

What changedThe team corrected the feature to address the underlying need, resolving the recurring complaints.

13HRTech point solution · ~$300M revenue

A $1M marketing misalignment nearly cost the CRO his job.

Clarity Diagnostic + GTM Alignment

Clarity Diagnostic

The situation. A new CMO had joined with an expanded budget, and marketing metrics looked exceptional. But sales were slowing, and the CRO and CMO blamed each other. With MQLs rising but qualified opportunities falling, the CRO’s role was at risk.

What we did. Spot-checked the sales process, interviewed the team and examined marketing performance and spend. We found that increased investment was driving more leads from outside the intended ICP—while qualified SQLs from the right ICP had fallen by more than 70% in six months.

What changedMore than $1M in less than a year had gone toward the wrong audience. The independent analysis gave the board and executive team a clearer basis for a decision: the CRO retained his role, and marketing spend was reassessed.

14Founder-led SaaS

Growth stalled at $2M. The product wasn’t the problem.

Clarity Diagnostic + Leadership Alignment

Clarity Diagnostic

The situation. The founding team had found initial success but couldn’t move beyond roughly $2M ARR. They weren’t looking to build a lifestyle business; they wanted to grow. The question was what was getting in the way.

What we did. The Diagnostic validated that the product, target market and go-to-market approach were sound. It also surfaced a more fundamental issue: conflict between the co-founders was making it harder to make decisions and get the work done.

What changedThe Diagnostic made the leadership dynamic impossible to ignore and gave the founders a clearer basis for deciding what came next. Two co-founders bought out the third, creating a path forward for the company.

15Popular point solution · Series D

Validating the vision and gaining investor confidence before a $50M+ Series D.

Clarity Diagnostic + Innovation Program

Clarity Diagnostic

The situation. An investment team wanted independent validation of a popular point solution’s vision, strategy and leadership team as part of a Series D round—and a clearer view of where further investment could create value.

What we did. Assessed leadership, strategy, product and market through a Clarity Diagnostic, paired with an innovation program involving customers and employees.

What changedValidated the vision and strategy, uncovered opportunities for new lines of business and prioritized where funding should go—giving the investment group confidence in a $50M+ Series D. The work also surfaced team dynamics and product adjustments for leadership to address before they became larger obstacles.
